Brake pedal feels soft, spongy or sinks to the floor
Pad wear changes the sound your brakes make. It does not change how the pedal feels. A soft, spongy or sinking pedal is a hydraulic problem and it belongs in a different urgency category entirely.

Most brake complaints are about noise. This one is about feel, and feel matters more. Brake pads and rotors wear down predictably and warn you with sound. The hydraulic system that actually moves those pads — fluid, lines, master cylinder, calipers — either holds pressure or it does not. When the pedal goes soft, spongy, or slowly sinks under your foot at a red light, something in that pressure circuit has changed, and that is the category of brake problem that ends in a longer stop than you expected.

Possible causes
Ordered from what we see most often to what we see least. Each one lists why it happens, the clues that point at it, and how serious it tends to be.
What the pattern tells you
- Pedal feels spongy or springy, travels farther than it used to, but still stops the car: air in the brake lines, or brake fluid that has absorbed moisture and boils under heat.
- Pedal slowly sinks toward the floor while you hold steady pressure at a stoplight: a failing master cylinder bypassing internally. This one is serious even though the car may still stop normally in ordinary driving.
- Pedal went soft suddenly, and the brake warning light is on: a leak somewhere in the system, which means you are losing the fluid the brakes run on.
- Pedal is fine cold and gets soft after a long descent, like coming down the Cajon Pass: overheated fluid. Old fluid with absorbed water boils, and vapor compresses where liquid does not.
- Pedal is firm but the car takes longer to stop: usually a brake booster or vacuum supply problem rather than the hydraulic side.
What it usually is
Old brake fluid is the most common cause and the least often mentioned at the counter. Brake fluid is hygroscopic — it pulls moisture out of the air over years, and water in the fluid boils at a far lower temperature than the fluid itself. In everyday driving you never notice. On a long grade with sustained braking, that water flashes to vapor and the pedal goes long. Air in the lines after recent brake work is the second common cause. If the pedal was fine before a brake job and spongy immediately after, the system likely was not bled properly, and that is a comeback the shop should fix at no charge.
A master cylinder failing internally is less common but very identifiable: the pedal sinks slowly under constant pressure with no visible leak anywhere.
What it probably isn't
Useful exclusions, so you are not talked into the expensive answer first.
What it rarely is
It is rarely worn pads. Pads wearing out make noise and eventually reduce bite, but they do not make the pedal spongy — the hydraulic column is the same length whether the pads are new or thin. If a shop responds to a soft-pedal complaint by quoting pads and rotors without testing the hydraulics, they have answered a question you did not ask.
It is also rarely the ABS module, despite how often that gets blamed. ABS faults usually set a light and a code rather than quietly softening the pedal.
What you can check
Safe, no-tools-required checks. Never work under a car supported only by a jack, never open a hot cooling system, and leave anything involving brakes, fuel or airbags to a professional.
- Write down exactly when it happens: cold or warm, idling or moving, speed, and whether braking or turning changes it.
- Check tire pressures against the sticker in the driver's door jamb, on all four tires.
- With the engine off and cool, look at the oil and coolant levels using the dipstick and the reservoir markings only.
- Look under the car for fresh drips and note the color and where the puddle sits.
- Look at the battery terminals for corrosion or a loose clamp — no tools needed to spot it.
- Take a photo or a short video of the part, the puddle, the warning light or the estimate and send it through Photo Check.

A full brake fluid flush and bleed is one of the cheapest jobs on the repair menu and often solves a spongy pedal outright. A single leaking flex hose is a modest repair. A master cylinder replacement sits in the mid range, higher on vehicles where it is bundled with the ABS unit. A failed ABS module is the expensive end, and it is the one that most deserves a second opinion before you approve it.

- Not on their own. Worn pads squeal, grind and eventually reduce stopping power, but the pedal feel comes from the hydraulic system. If the pedal feels soft, ask for a hydraulic test rather than accepting a pads-and-rotors quote.
- How often should brake fluid be changed?

- My pedal went soft right after a brake job. Is that normal?
